Choose a repeatable piece of work
Choose a task that has a clear beginning, a clear output and an existing reviewer. Define what will be supplied to the support team and what is expected back. Avoid treating the pilot as a test of an entire business function at once.
Agree what you will measure
Choose measures that reflect the task: completeness, review changes, response time or hours returned to the internal team. Record the starting position and agree how you will collect feedback. A shared definition makes the final review more useful.
Review before adding volume
Discuss what worked, where the brief was incomplete and how exceptions were handled. Update the workflow before expanding it. A pilot is valuable because it creates evidence about the arrangement that fits your business.
